Method

Listen. Make. Ship. Measure.

Four moves, in this order, each with its proof from a channel we run.

  1. Listen

    We read your channel and its numbers first, and write down what to fix. That is the Teardown.

    Evidence: the Lab is the same read, done on our own three channels, as of Oct 2, 2026.

  2. Make

    We build the smallest version a person can judge. That is the Build.

    Evidence: on Carousel a person set the format, the voice and the look. A hosted AI model drafts each script from dated, researched facts, and an automated check runs before the synthetic voice narrates it.

  3. Ship

    We publish on a schedule, with a hold and a switch in reach. That is the Run.

    Evidence: Carousel publishes up to four Shorts a day. The system sets YouTube’s AI label at upload, holds a Short for QA if repair fails, and re-reads a kill switch mid-run.

  4. Measure

    We report the median, the window and the miss, and what changes next.

What these channels prove is that the production system can publish in public at up to four Shorts a day, and that it has stopped when its sign-ins expired. They do not prove audience growth for anyone else.

Studio

One director, a lot of machinery.

I’m Justin Gim Ho Cheung, creative director of Grand Blade Media. I run three YouTube channels and have built 40+ tools and apps in-house, as of Oct 2, 2026, Justin’s own project index. The ones behind the channels make and post the videos. Video production runs on one desktop machine with a single 16 GB graphics card, and scripting uses a hosted AI model. A production system has run behind Carousel Studios & Lab since August 2026. I set the format, the voice, the look and the rules.

  1. 01

    Numbers get dates.

    A figure with no date is an opinion. I print the window, the as-of date and the source next to every number.

  2. 02

    Pipelines beat heroics.

    Posting four times a day by hand is a heroic effort, and heroics do not last. So the machine does the daily volume and I keep the decisions.

  3. 03

    Keep a kill switch.

    Volume without a brake is a liability. I build the stop before I build the volume.

    Receipt: since August 2026 the Carousel system has run with a QA hold and a kill switch that is re-read mid-run.
